Definition
You have a theory about your cast. They’re inconsistent. They don’t care. They do the minimum and disappear. You’ve tried hiring better, training harder, talking louder. The behavior doesn’t change. Here’s why: you’re solving the wrong problem.
The cast is not the problem. The environment is. Every cast member in your building is reading an instruction set right now — what gets measured, what gets rewarded, what gets celebrated, what gets ignored, what gets corrected and what gets let go. That instruction set is [Environment As Default], and it is running whether you built it deliberately or inherited it from whoever ran the building before you. The cast is not resisting you. They are complying with the environment you gave them. The environment you gave them is producing exactly the behavior you’re getting.
The alternative position is that people are the variable — that better hires, better training, better motivational language will produce better behavior. That position feels right because people are visible and environments are not. You can see the cast member who is slow. You cannot see the instruction set that told him speed doesn’t matter. You can correct the cast member. You cannot correct something you cannot see.
The operator who cannot read the environment cannot diagnose the cast. Every cast behavior you don’t want is a signal — not about the cast member, but about the default you are running. When a cast member underperforms, the first question is not “what is wrong with this person?” It is “what is this environment instructing this person to do?” Those are different questions. One leads to a personnel decision. The other leads to an operating decision. The operating decision is right first, almost every time.
What changes tomorrow: before your next correction conversation, name the environmental instruction that produced the behavior. If you cannot name it, you are not ready to have the conversation. Find the instruction first. That is where the fix lives.
