The Framework

The framework is not a philosophy. It is not a methodology. It is not a way of thinking about restaurants.

The framework is an operating model — a structured description of how a restaurant actually works, what decisions the operator has to make, in what order, and why. It was built from 44 years inside restaurants, developed one operation at a time, tested across every format the industry has produced, and organized around five fundamentals that name every decision the operator makes.

An operating model is not a set of rules. It is not a playbook of tactics. It is the underlying structure the operator can see the operation through — the lens that makes the operation legible to the operator running it. Two operators looking at the same operation without an operating model see different things, argue about which one is right, and never resolve the argument because there is no shared frame to resolve it against. Two operators looking at the same operation through the framework see the same operation, in the same terms, and can have a real conversation about what to do next.

The framework is what you are studying. The five fundamentals are the language it is written in.

Fundamentals

A fundamental is a decision domain the operator cannot avoid. Every choice the operator makes belongs to one of five. Not most choices. Every one.

Perspective — how the operator sees the operation, the Guest, the cast, the market, the work, and himself. Every decision the operator makes downstream is a function of the perspective the operator started from. Perspective is the fundamental that decides which of the other four the operator can even read accurately.

Product — what the operation produces. Not the food on the plate. The Guest Experience the operator is building — the entire arc of what a Guest experiences from the decision to visit through the memory they carry afterward — of which food is one element among many. The operator who reads product as “the menu” is reading the wrong fundamental.

People — the cast the operator builds, develops, and holds to a standard. The cast is the whole team — front-of-house, back-of-house, leadership. Also the operator himself — the discipline the operator runs on his own leadership, before he runs it on anyone else’s.

Performance — the read on what the operation is producing, at what standard, at what pace, under what pressure. Performance is the fundamental that shows the operator whether the first three are actually working, in reality, on the stage, in the kitchen, under real load.

Profit — what the operation returns to the operator for running it. Not revenue. Not sales. Profit — the value the operation produces net of the cost of producing it. Profit is the fundamental most operators read last and should be reading first, because it is the one that decides whether the operation is a business or a hobby.

Every operator is running all five fundamentals every day. The question is which ones they are running by design and which ones they are running by default.

Depths

The framework is available at five depths of study. The operator picks the depth that fits and moves up as the situation requires.

The Knowledge Base (reference) — gated reference material for operators actively working with the framework. The definitions, the mechanisms, the connections, the depth behind every term the framework uses. Not a course. A reference.

ThinkWorx™ Workshops (group live) — $2,500 per workshop, $13,500 for the complete series of six. The framework taught live, in a group setting, over full-day sessions. Perspective, Product, People, Performance, Profit, and a Complete System workshop that integrates the five. Group live depth.

Paired Engagement (individual live) — Coaching or Consulting, scoped and priced to the operation. The framework applied to your operation, with an operator who has run the framework at scale, in cadence, until the operation is producing what the framework is asking of it. Individual live depth.

The operator moves through the ladder as the operation requires it. Some operators start with the books and never leave that depth. Some operators start there and move to paired engagement in the first year. Some operators enter through paired engagement and never open the books.

The framework is the same at every depth. The delivery is what changes.
