The H-ladder describes the operator’s architectural state. The E scale describes what the Guest is living inside it.

They are mirror images. The operator cannot be at H³ and deliver E¹. The Guest cannot experience E³ inside an H¹ operation. The scales move together because they are the same system read from two sides — the operator’s side and the Guest’s side. Understanding both is what separates an operator who talks about Guest experience from an operator who designs it.

E⁻ — Transactional Experience

The Guest is processed. The interaction subtracts — indifference lands as a small rejection, friction lands as disrespect, the absence of acknowledgment lands as invisibility. The Guest does not need to articulate any of this. The body keeps score. They leave without residue worth returning for, and in enough cases they leave with residue worth warning others about.

This is the Guest’s experience inside H⁻ architecture. It is not accidental. It is the designed output of a system that was never built to produce anything else.

E¹ — Mechanical Experience

The Guest is served correctly. The sequence ran. Nothing went wrong. Nothing was felt.

E¹ is the industry’s most dangerous delivery state because it produces no complaint and no return signal simultaneously. The operator reads the absence of complaint as evidence of quality. The Guest reads the absence of feeling as evidence that this place is interchangeable with every other place at this price point. Both readings happen at the same time. The operator believes the business is working. The Guest is already deciding where to go next time.

This is the Guest’s experience inside H¹ architecture. Technically correct. Relationally empty.

E² — Transitional Experience

The Guest felt something — warmth, recognition, a moment of genuine connection. It happened because of who was on the floor that night, not because the system was built to produce it.

E² is the most honest experience state because it contains the proof of concept and the proof of failure in the same visit. The Guest knows this place is capable of more than E¹. The Guest also knows, without being able to name it, that the experience is person-dependent. When that person isn’t there, the Guest gets E¹. The relationship with the operation hasn’t started. The relationship with one cast member has.

This is the Guest’s experience inside H² architecture — where the operator delivers what the business hasn’t yet learned to produce on its own.

E³ — Relational Experience

The Guest feels known. Not by a person who happened to be working — by the place itself. The recognition is consistent. The cast member who has never served this Guest before knows something about them. The standard holds on a Tuesday night the same way it held on a Saturday. The last memory of the visit matches the promise of the first 60 seconds.

E³ is not a peak moment. It is a consistent state. The Guest does not have to catch a lucky night to experience it. The system produces it, which means the Guest can trust it — and trust is the only thing that converts a Guest into a regular.

This is the Guest’s experience inside H³ architecture. Designed. Consistent. Survivable across personnel changes and busy shifts.

The Mirror Test

Every operator who has read the H-ladder has already placed themselves architecturally. The E scale runs the same diagnostic from the Guest’s side.

The question is not what your operation intends to deliver. The question is what your Guest actually experiences — on a Tuesday, with your B team, when you are not watching. That answer is your E address. Your E address and your H address should be the same number. If they are not, the gap between them is the architectural work that remains.

What Changes Tomorrow

Ask one regular Guest — not your best Guest, a regular — to describe what it feels like to come to your operation. Not what they think of the food. How it feels. The answer they give you is your current E address. If it matches where you believe your H architecture sits, the system is working. If it doesn’t, the gap is your design brief.
