Definition
Every building has social friction. The question is who built it.
The answer is almost always the same person: the operator.
Not intentionally. Not maliciously. Through the Four S’s — Status, Safety, Signals, Scars — that shape how every cast member reads the building and decides what is safe to say.
Status is the hierarchy the operator creates. Who gets heard. Who gets cut off. Whose ideas get picked up and whose get passed over. The cast member who watches the operator dismiss a server’s concern about a Guest has learned something about whether their own concerns are worth raising.
Safety is the consequence the operator creates. Can a cast member raise a problem without being blamed for it? Can a Lead deliver bad news without becoming the bad news? Can someone say “I don’t know” without it costing them? The operator who reacts to problems by finding someone to hold accountable — before understanding what produced the problem — has built a building where problems get hidden before they get solved.
Signals is the gap the operator creates between what they say and what they do. The operator who says “I want honesty” and then punishes it has already taught the cast the real rule. The stated rule is irrelevant. The lived rule is the one that runs. [By Design Or By Default] applies here exactly: the operator who didn’t design psychological safety defaulted a building full of people managing their own risk instead of delivering the experience.
Scars is the memory the operator leaves. Every building has moments where someone spoke up and paid for it. Those moments don’t expire. The cast member who wasn’t in the building when it happened heard about it. The scar teaches caution to people who never felt the cut.
The operator who wants a building where truth moves freely has to start with an honest read of what they built. Not what they intended to build. What the cast learned was safe. Those are usually different buildings.
What Changes Tomorrow
Tomorrow, notice which of the Four S’s — Status, Safety, Signals, or Scars — you are currently building with your cast through your own behavior. The friction or the psychological safety on your floor is being constructed by you right now, whether you’re aware of it or not.
