The one who doesn’t breaks what the host and server built.

Runners, bussers, back servers, food expediters — none of them own a sustained lead position. All of them touch the Guest’s experience at critical moments in the arc. The runner who places a plate is in the Guest’s space at one of the highest-attention moments of the meal. The busser who approaches a table is making a read-and-respond decision that either reinforces the relational frame or erodes it. The back server refilling water is either invisible in the best sense — present, seamless, attuned — or an interruption the Guest feels without knowing why.

Three disciplines for the support cast:

Read before you move. Every approach to a table is a read first. Is the Guest mid-conversation? Mid-bite? Looking around for attention? The support cast member who reads the moment before they move never interrupts. The one who moves on task timing always does.

Acknowledge the Guest. The runner who places a plate and names the dish — “the salmon, medium rare” — has made a connection. The runner who places the plate and walks away has made a delivery. Same task. Opposite signal. The acknowledgment is the lead.

Hold the standard. The support cast member who sees something wrong — a Guest looking for attention, a plate that doesn’t match the order, a moment that needs someone — and keeps moving because “it’s not my table” has broken the loop. The [Accountability Demand] runs to the GX for every role in the building. Whatever is in their power to do for the Guest, they are accountable for doing. The support cast is not exempt.
