Not every cast member recovers. The operator who has run the system read, run the recovery conversation, provided the conditions, held the standard — and still watches the gap persist — is no longer looking at a context problem. They are looking at a character problem.

That distinction matters because the move changes entirely.

The cast member who cannot meet the standard in a clean system, after a genuine recovery conversation, with clear expectations and real support — is not a development project. They are a miscast. The role requires something they do not have or will not bring. That is not a failure of the person as a human being. It is a mismatch between what the role demands and what the person delivers. Name it clearly and act on it cleanly.

The operator who delays that move is not being compassionate. They are being avoidant — and the cost is paid by the cast around the miscast, by the Guests who receive the gap every shift, and by the standard that erodes every time the miss goes unaddressed.

Three signals that recovery has failed:

The pattern repeats after the plan. The commitment was made. The support was provided. The standard was clear. The gap persisted. One repeat is data. Two is a pattern. Three is a decision the operator has been avoiding.

The cast member cannot name the standard. The person who still cannot articulate what is required after multiple conversations does not have a performance gap. They have a values gap. The standard is not unclear to them — it is unimportant to them. Those are different problems with different solutions.

The room changes when they leave. The cast member whose departure — at the end of a shift, on their day off, or permanently — visibly improves the energy of the building has been telling the operator something for a long time. The operator who only hears it in the absence has been reading the presence wrong.

The exit, when it comes, belongs to the same discipline as every other People decision — by design, not by default. The conversation is direct. The reasoning is named. The standard is cited, not the person's character. The operator who exits a cast member with clarity and without cruelty has done the work. The one who avoids, delays, and then explodes has not.

Recovery is the discipline of giving the right people the conditions to succeed. Knowing when recovery has failed is the discipline of protecting the building from the wrong ones.
