This is the rung where the operator's identity becomes the constraint.

Earlier rungs were about [Money], [Time], [Trust] in the kitchen manager or the front lead, systems for the business. Rung 4 is about the operator's relationship to themselves.

Who am I if I'm not the one in the building?

The operator at 4a or 4b has built an operation that does not need them daily. The operator has not yet built a self that is comfortable with that fact. The bench can run without them. The operator cannot run without the bench.

This is [Ego] at its highest stakes — not toward a single hire, not toward the leadership team, but toward the operation existing without the operator at the center of it.

The climb from 4a to 4b is not automatic. It happens when the role players' verbs are being bottlenecked by admin, the P&L supports the admin line, and the operator is ready to release more authority. The 4a operator who hires admin because "that's what real operations have" before the P&L supports it is reaching for Rung 5 staffing on Rung 4 revenue.

The climb to 4c requires something different than the climb to 4b. It requires a different operator, not a different operation. The Daily Trap is solved — not managed. The Identity Problem is resolved. The operator has built a self that exists outside the building. The next thing is built or in motion.
